What interviewers are testing

  • Psychological safety — can you raise issues without drama?
  • Decision quality — evidence, alternatives, risks articulated clearly.
  • Commitment — once a decision is made, disagree and commit without sabotage.

Senior/Staff DE angle

Pick a moment with real stakes: roadmap bet, tech debt vs feature pressure, data definition that would mislead execs, or risk to reliability. Show you escalated with structure (doc, options, recommendation) not only emotion.

Framework

  1. Shared intent — align on the goal (revenue, reliability, team health).
  2. Your position — concise; bring data, past incidents, or cost figures.
  3. Alternatives — at least two paths; say what you’d trade off.
  4. Decision process — experiment, pilot, deadline for revisit — whatever fit the culture.
  5. After the call — how you executed and supported the outcome; what you’d monitor.

Follow-ups to expect

  • “Were you wrong?”
  • “How did you know when to stop pushing?”
  • “What if the decision blew up later?”

Mistakes to avoid

  • Framing as “I was right, they were wrong” — focus on process and outcome.
  • Undermining the decision after the fact — a red flag for Staff.

Drill

End with: “The decision went [X]. My job after that was [Y]. What I learned about influencing upward is [Z].” Practice saying it in under 20 seconds.
